Six components in five materials — 500 ml HDPE shampoo, 400 ml conditioner, 400 g PP double-wall hair-mask jar, 30 ml acrylic double-wall cream jar, 30 ml airless sunscreen, 50 ml fine-mist deodorant — were specified in matte white with gold accents on stock moulds at 2,000 per item, 12,000 in total. The obstacle was the gold: plated or custom-tone closures carry a floor of around 10,000 pieces, so five of the six fail item by item but clear it when the gold is bought as one decorative programme across 12,000 pieces. Matte white on HDPE was specified moulded-in rather than sprayed; the sunscreen airless exists only in plastic. Samples 7–15 days, production 25–40 days after approval. Status: quoting stage; catalogue issued item by item, no order recorded in these notes.
The brief
The enquiry arrived twice on the same day — by direct email and through the site form — with the same text, which is usually the sign of a buyer who has decided. Six personal-care components, all matte white (soft-touch preferred), gold as an accent on caps or rings, "like one family". The first reply asked four questions and got four answers within a day: 2,000 pieces per item (so 12,000 in total, not 2,000 across the range); the sunscreen in an airless bottle, as we had recommended, rather than glass; white with metallic-gold accents; and the destination port. The brand then added a line we had not asked for: no custom shapes, no new moulds, only the best of what already exists.
That line set the route: on stock moulds the minimum is decided by decoration, and here the decoration is one white and one gold on HDPE, PP, acrylic, an airless assembly and a PET sprayer.

Two finish decisions were made in the specification rather than left to quotation. Soft-touch is a real upgrade in hand but an extra coating step with its own minimum, so standard matte and soft-touch were quoted side by side. Supplier shortlist and scoring
Six components from five kinds of manufacturer is the case for a sourcing partner, and it is also where a sourcing partner can go wrong. The method used:
- One-stop partner factories first — stock skincare and haircare sets with in-house spray, hot-stamp and print — then specialists per component.
- Screen on eight signals: verified-factory status, full category coverage, stock availability, years trading, repeat-buyer rate above about 30%, ratings, decoration capability, export evidence. Red flags: single-category plants claiming everything, custom tooling only, refusal to sample, full payment up front.
- RFQ and concept board to 6–8 candidates; keep the three that answered "all six, one white, one gold" clearly.
- Score the three on a weighted matrix: stock coverage (6/6 scores highest), matte-white-plus-gold capability (stock finish beats custom spray beats cannot), unit price, sample capability, export cooperation, colour consistency. Colour consistency and sampling outweigh price by design.
- Decision rule: the highest-scoring factory that can cover the set and finish it in one run wins; if it cannot cover the set, it becomes the anchor, the missing pieces go to specialists, and all six go to one decoration house for the white and the gold.

- Gold, as a family — all six accents against one master chip under D65, judged side by side in one hand; ΔE per material written into the spec.
- Matte white — moulded-in parts checked for colour against a retained control; any sprayed part 3M 810 cross-hatch, pencil ≥2H.
- Airless — vacuum leak at −0.08 MPa for 15 min with ≤0.5% loss; priming ≤8 strokes; pump life ≥1,500 cycles.

Timeline
The brand asked for three weeks; the honest answer was that stock matte-white pieces could ship inside it, but six pieces finished to one white and one gold could not. Quoted: samples 7–15 days from catalogue selection; production 25–40 days after sample sign-off; a two-wave shipment offered if the launch date was fixed. Apply the ×1.3 buffer from the production calendar.
One process lesson cost two weeks: the catalogue was held back until all six components were confirmed, so each slow supplier stalled the whole package and a firm date was missed. The method was changed to release each item as it is confirmed.
What the brand learned
- Buy the gold once. 12,000 pieces buying one gold clears a floor that six orders of 2,000 never will — and it is the only way six golds match.
- Mould the white in where you can. On HDPE, moulded-in matte white beats spray on robustness, batch consistency and cost.
- Airless is plastic. A thick acrylic outer gives the weight; glass airless does not exist.
- Expect item-by-item delivery from a partner, not a single perfect catalogue at the end.
