What to prepare, what it costs, how long it takes.
Prepare six facts: formula type, fill volume, target price, quantity, artwork and market. Budget for the components at the per-unit ranges below plus USD 50-500 per print screen or hot-stamp die, paid decorated samples that are credited against the order, and sea freight; do not budget for a mould, because a stock shape with your colour and print is the right route for launch one. Allow 2-4 weeks for samples, then 21-27 days at the factory gate for a stock component and 30-40 days for a sprayed colour, then 18-35 days on the water, all multiplied by 1.3 and with 15 days added across Chinese New Year. Order what you can sell in the first run; a small run costs 20-40% more per unit than bulk, and that is a better trade than financing stock. The pages this plan draws on are cosmetic packaging for small business and low MOQ cosmetic packaging.
What to send us: the six-line brief.
A quote is only as accurate as the brief behind it. These six lines are what a partner factory needs to price and schedule; without them the first reply is a list of questions and a week is gone.
| Line | What to write | Why it changes the quote |
|---|---|---|
| Formula type | Water-thin serum, emulsion or cream, gel, oil, balm or stick, powder; note alcohol content, essential oils, acids (pH) and oxygen-sensitive actives | Decides material before shape: alcohol above 30% attacks PET, essential oils attack AS, pH below 4 needs glass or PP, retinol and peptides want airless or EVOH; see the compatibility matrix |
| Volume | Fill volume per SKU in ml or g, and whether the pack must read a nominal size on a specific label panel | Sets the component family (15-150 ml airless, 5-500 ml jars, 5-200 ml glass) and, for the EU, the packaging-minimisation check on true capacity against nominal |
| Target price | Retail price per SKU, or the packaging cost per unit you can carry | Puts the brief on the right route: stock and print, sprayed colour, or (rarely) a mould |
| Quantity | Units per SKU for the first run and a 12-month forecast | Minimums attach to each component; the forecast decides whether a decoration set-up is worth clearing now |
| Artwork | Logo file, Pantone reference or colour direction, label or carton artwork if it exists | Print set-ups are per colour and per design; a shared finish across SKUs clears one minimum instead of three |
| Market | Country of sale and whether you hand-fill or use a co-packer | The label must carry a US contact route, an EU or UK Responsible Person or an Australian importer's address; a co-packer sets neck, torque and crimping requirements; see the compliance guide |
Add the launch date. With those six lines and a date, we come back within 24 hours with two to three format and factory options, comparative pricing, minimums and lead times, as described on how we work.
MOQ floor by component, by route.
The minimum attaches to the component geometry, not the finished unit. A pump bottle is a bottle, a pump and an overcap, often from three plants with three minimums. The published industry floor is 5,000-10,000 pieces per item; the figures below come from routing each component to a partner factory already tooled for small runs and substituting an existing mould with custom decoration for a newly cut one. The saving comes from avoiding the tooling, not from beating factory prices.
| Route | Realistic minimum | What sets it | First-launch verdict |
|---|---|---|---|
| Stock component, undecorated | ~500 (sometimes lower, by the carton) | Nothing is set up for you | Yes: fastest and cheapest per unit; carry the brand on a label |
| Stock component + screen-printed logo | 2,000 | A screen per colour; the 2,000 is the decorating line, not the artwork | Yes: printing is cheap, colour is expensive |
| Stock glass + sprayed custom colour | 2,000-5,000 per shape | Spray line set up, run and cleaned down for your tone alone | Only if one shape carries the colour; six shapes is six set-ups |
| Moulded-in custom colour | 5,000-10,000 | Full material changeover and purge on the moulding line | Not on launch one |
| Electroplated, metallic or custom-colour closures | 10,000 | Plating line configured for your tone; not moved by any supplier | No; use stock black or white, or a stock silver / gold |
| Tubes, extruded to order | 5,000-10,000 | Tubes are not stocked like jars; plan against 10,000 | Only if the tube is the hero and the forecast supports it |
| Airless pump bottles | 10,000 custom; stock tooling lower | Multi-component assembly; stock 20-30 days | Stock airless in a stock colour, yes |
| New mould, your own shape | 3,000-10,000 plus tooling | Steel cut for you: closure tooling USD 3,000-10,000, injection mould USD 3,000-15,000+, glass mould from USD 350 per set | No |
| Folding cartons and rigid boxes | 2,000-5,000 | Sheet nesting; digital print reaches lower for simple cartons | Yes, digital where possible |
| Labels and digital sleeves | ~100-500 | Digital press | Yes: full colour on a stock bottle from 500 pieces |
Two legitimate ways under the numbers: move the colour to a full-wrap label or sleeve on a stock bottle, and treat decoration as one programme across SKUs, because three products of 2,000 sharing one finish present the line with 6,000. The sourced comparison of what nine China suppliers publish is in our MOQ comparison.
Packaging budget for a 3-SKU launch at 3,000 / 5,000 / 10,000 units per SKU.
Indicative ranges only, for a typical skincare trio: a serum in a 30 ml glass dropper, a cream in a 50 ml stock airless, and a cleanser in a tube, each with a printed carton or label. Per-unit figures are the stock-format ranges from our cost guide; at 3,000 units per SKU expect to sit toward the top of each range (the 20-40% small-run premium) and at 10,000 toward the bottom. Everything depends on size, material, decoration and the factory quoted.
| Budget line | 3,000 / SKU (9,000 units) | 5,000 / SKU (15,000 units) | 10,000 / SKU (30,000 units) | Basis |
|---|---|---|---|---|
| Glass dropper bottle, 30 ml, with pipette | USD 1,050-3,600 | USD 1,750-6,000 | USD 3,500-12,000 | USD 0.35-1.20 per unit |
| Stock airless bottle, 50 ml, with pump | USD 1,500-6,000 | USD 2,500-10,000 | USD 5,000-20,000 | USD 0.50-2.00+ per unit |
| Tube with cap | USD 450-1,800 | USD 750-3,000 | USD 1,500-6,000 | USD 0.15-0.60 per unit; tubes may not run below 5,000-10,000 |
| Components subtotal | USD 3,000-11,400 | USD 5,000-19,000 | USD 10,000-38,000 | Sum of the three lines |
| Decoration set-ups | USD 150-1,500 | USD 150-1,500 | USD 150-1,500 | Print screens and hot-stamp dies USD 50-500 each per colour or design; tube plate approx. USD 28-42 |
| Decoration per unit (glass) | Screen print approx. USD 0.014 per colour; spray USD 0.07-0.15 | Same | Same | RMB 0.1 per colour; RMB 0.5-1.1 spray, depending on coverage |
| Cartons or labels | Quoted per artwork | Quoted per artwork | Quoted per artwork | Labels from ~500; folding cartons 2,000-5,000; a rigid box, if used, USD 0.80-4.00+ per unit |
| Tooling | USD 0 | USD 0 | USD 0 | Stock moulds only; a closure tool would add USD 3,000-10,000 and a bottle mould USD 3,000-15,000+ |
| Samples | Stock free + courier; decorated samples paid and credited | Same | Same | Credited against the first order |
| Freight and duties | Sea, by volume | Sea, by volume | Sea, by volume | Empty packaging is volume, not weight; sea is 5-8× cheaper per m³ than air; duties by destination |
The pattern to notice: the cheapest way to look expensive at 3,000 units is a clear or stock-colour component with a good label or carton and one printed mark. The most expensive way is a sprayed colour on three different shapes plus a plated cap, which triggers three spray set-ups and a 10,000-piece plating floor. Put the money into shape and print first, colour second, plating never on launch one.
Sample policy: what samples cost, the golden sample, three trial rounds.
| Sample stage | What you receive | Cost | Time |
|---|---|---|---|
| Round 1 · Stock samples | Existing components in stock colours, to check size, feel and neck fit with your bulk | Usually free; courier at your cost | 7-10 days |
| Round 2 · Decorated samples | Your colour, print or hot stamp on the chosen stock shape; every component of a family together | Paid; sample fee normally credited back against the first order | Colour development and sprayed samples 10-14 days; 2-4 weeks from brief sign-off to receipt on an existing mould |
| Round 3 · Golden sample | The physical reference you approve and both parties sign; colour tolerance agreed in writing at ΔE under D65 light; sealed duplicate retained | Included | Production starts only after signature |
| Custom mould (not recommended on launch one) | First sample 4-6 weeks, then 1-2 weeks per revision; three trial mouldings included in the tool price | Extra trials around RMB 500 (approx. USD 70) each | 45-60 days tooling |
| Compatibility test | Component in contact with your actual bulk at 48°C for 30 days, with ambient and cold controls | Included in the programme | Runs in parallel with decorated samples |
A pump that primes in 5 strokes with water can need 15 with your cream, and a dropper bulb that is fine with a water serum fails with an essential-oil blend, so sample pumps and droppers are tested with the real formula, not with water. The test battery and pass thresholds are on our QC standards.
The ten-node production timeline, with the buffer.
A factory's "production time" is one of ten nodes. The other nine are where launches slip. Durations are for a stock component after order review and with a signed golden sample; sprayed colour widens node 4 to the top of its range.
| # | Node | Typical duration | Where it slips on a first launch |
|---|---|---|---|
| 1 | Order processing | 1-2 days | PO does not match the quote; golden sample unsigned |
| 2 | Production planning | 1-3 days | Factory already above 85% load in peak season |
| 3 | Raw-material purchase | 3-15 days | Custom colour masterbatch; pump sub-supplier minimum |
| 4 | Outsourced processes (spray, print, plating) | 5-20 days | Sub-contractor queue; winter environmental stoppages |
| 5 | Incoming inspection (IQC) | 1-2 days | A rejected pump batch restarts node 3 |
| 6 | Production preparation | 1-3 days | First article fails against the golden sample |
| 7 | Production | 3-15 days | Yield below plan; power restriction days |
| 8 | Final inspection (FQC / OQC) | 1-3 days | Colour drift beyond agreed ΔE; sorting |
| 9 | Logistics | Sea 18-35 days port to port; air 3-7 days | Blank sailings; peak-season space; documentation errors |
| 10 | Buffer | Schedule × 1.3; +15 days across Chinese New Year | A quote without a buffer assumes nothing goes wrong |
The arithmetic: a stock bottle that takes 10 days to mould is a 21-27-day factory-gate order and a 45-60-day door-to-door order by sea. Sprayed colour is 30-40 days at the gate; glass 30-60; a private mould 90-120 days for the full programme. Chinese New Year falls on 6 February 2027 and 26 January 2028, factories close 2-3 weeks and the month before is the busiest of the year; National Day (1-7 October) costs 7-10 days on orders in flight; peak season runs September to November. Rule for a Q1 launch: golden sample signed and deposit paid by the first week of December. The calendar is on lead time and the China production calendar.
The eight mistakes first-time brands make.
| # | Mistake | What it costs | The fix |
|---|---|---|---|
| 1 | Choosing the shape before the formula | A pump that primes in 15 strokes; PET that clouds at 30% alcohol; an AS jar attacked by essential oils | Formula type is line one of the brief; run the 48°C / 30-day contact test |
| 2 | Commissioning a custom mould on launch one | USD 3,000-15,000+ tooling, a 3,000-10,000 minimum and 45-60 days before a sample exists | Stock mould, your colour and print; a mould pays back on volume you do not have yet |
| 3 | One colour across every shape | Six formats is six spray set-ups at 2,000-5,000 each, not one | Carry colour on one hero component or on the label; share one finish across SKUs |
| 4 | Buying the cap before the bottle drawing | An 18/400 cap on an 18/415 neck; leaks and a scrapped closure order | Specify the neck finish on the bottle drawing first, then buy the closure to it |
| 5 | Treating production time as lead time | A 10-day mould time booked as a 10-day delivery; a launch missed by a month | Ten nodes, ×1.3 buffer, +15 days across CNY |
| 6 | Ordering below 500 pieces from China | Freight outweighs the goods | Buy a handful locally, get photographs and first customers, come back at volume |
| 7 | No label room for the market | Reprint after the first run: US contact route, EU/UK Responsible Person, Australian importer address, UK recycling mark from 31 March 2027 | Choose a format with room, and decide the print-run length against the next deadline |
| 8 | Paying the cheapest quote | A quote 20% lower has landed 32% higher after tooling and rework in audited cases | Compare three quotes on the same specification; ask which plant makes each component |
How the six-module program applies to an indie brand launch.
Every Vella project runs through the same six modules, described on how we work. Here is what each one does for an indie brand launch, and the document you receive at the end of it.
| Module | What we do for this category | Deliverable |
|---|---|---|
| 1 · Spec | Turn the six-line brief into a component specification per SKU: material, capacity, neck finish, closure, decoration, label panel, market label requirements | Packaging Spec Sheet |
| 2 · Source | Route each SKU to a partner factory already tooled for small runs; two to three options with minimums, unit price and lead time side by side | Quote + Supplier Options |
| 3 · Sample | Stock samples, decorated samples, then the signed golden sample; pumps and droppers tested with your actual bulk at 48°C for 30 days | Golden Sample + Compatibility Report |
| 4 · Mould | Normally not used on launch one; if a closure tool is justified later, quoted itemised, paid 30/40/30 and owned by you | Mould Ownership Agreement |
| 5 · QC | IQC, IPQC, FQC and OQC on every order, inspection included rather than a paid add-on; AQL to ISO 2859-1 | Inspection Report |
| 6 · Ship | Ten-node calendar with the ×1.3 buffer; three SKUs from three factories consolidated into one shipment; packing to export standard | Production Calendar + Packing Standard |
Built for the first launch, honest about the second.
Vella is a Guangzhou-based beauty packaging solutions provider that helps indie and emerging cosmetic brands specify, source, sample, tool, quality-control and ship complete packaging systems — bottles, jars, tubes, pumps, closures and cartons — from vetted Chinese partner factories operating to ISO 22716 / GMP, with published engineering standards and low minimums.
A first launch is where a sourcing partner is most useful, because three SKUs are three or four factories and a founder cannot audit any of them from abroad. It is also where we say no most often: below 500 pieces, or for a custom mould on launch one, we will tell you so before an exchange of emails. If your launch is a fragrance, the fragrance packaging solution covers the five-component set and the perfume bottle supplier page the flacon itself; the wider programme is on cosmetic packaging for small business and the numbers behind every minimum on low MOQ cosmetic packaging. All solution pages are on the packaging solutions hub; a brief goes to contact.
